1. Sales Overview — the Two-Sided Motion
HolyMove is a two-sided marketplace, so "sales" is really three coordinated motions running at once. Getting the order right is everything: a marketplace dies if you chase the wrong side first.
Motion 1 — Recruit SUPPLY (the near-term priority)
Get moving and home-service companies to self-register on the free platform. Each one instantly gets a public company page, a directory listing, an industry/region CRM, and real leads — at zero cost, no contract, no commission, no pay-per-lead. This is where 70% of the founder's selling time goes right now. Supply is what we can manufacture by hand with zero budget; demand we mostly harvest.
Motion 2 — Convert DEMAND (in-product)
Turn site visitors and people in Facebook/WhatsApp/Telegram groups into a submitted quote, then guide them through matched companies → offers → in-app messaging → a booked job. The "selling" here is mostly product and nurture, not phone calls.
Motion 3 — Expand FREEMIUM → subscription
Once a company has visibly received and worked real leads through HolyMove, introduce the optional ~₪49–149/month subscription for priority, visibility, analytics and seats. We only sell the upgrade after value is proven on that specific account. Nobody is ever auto-charged.
The cold-start logic: No leads → can't recruit companies with the promise of leads. No budget → can't buy traffic to create leads. We break the loop by (a) signing companies free so listing them costs us nothing and they have nothing to lose, and (b) harvesting demand by hand from Russian-speaking / olim communities where no competitor operates. First leads delivered = proof = the right to charge later.
Guiding principles
- Free-first. The first answer to every "how much?" is "nothing — you list free and get leads free." Friction is the enemy of a cold-start marketplace.
- No pressure. We are not a pay-to-rank lead vendor. No contracts, no commitment calls, no "limited slots" pressure tactics. We want a long relationship, not a one-time sale.
- Prove value, then charge. We earn the right to pitch a subscription by first delivering real, free leads. Payment is a value decision the company makes, not a paywall we impose.
- Honesty as positioning. Transparent ranking, plain pricing, real leads. This is the explicit anti-pro.co.il stance — and it is also the sales pitch.
- Language as the wedge. Every script leads with the fact that HolyMove reaches Russian-speakers, Hebrew-speakers and Anglos/olim — an audience competitors structurally ignore.
2. ICP — Ideal Company & Customer Profiles
Ideal Company Profile (supply side)
We want small-to-mid operators who feel the pain of inconsistent lead flow, can answer a WhatsApp quickly, and aren't locked into an expensive pro.co.il contract they're afraid to admit isn't working. Best first targets are owner-operators in the Tel Aviv area, especially those who already serve Russian- or English-speaking clients.

Disqualifiers (skip for now): big national chains with in-house marketing teams; anyone who demands an exclusivity / commission contract before testing; companies with no WhatsApp or no one who answers within a day — they can't convert a lead and will blame the platform.

3. Supply-Side Sales — Recruiting Companies Free
This is the core near-term motion and the part the founder personally drives every day. The entire goal is to convert the existing ~307 Israel directory companies (and new ones) from a passive listing into activated, signed-up, lead-receiving accounts — at zero budget.
Where to find companies (zero-budget sources)
- Our own directory cold-outreach. We already list 307+ Israel companies with phone numbers. This is the warmest, cheapest list we have. Start with Tel Aviv-area movers, then packers/cleaners.
- Facebook / WhatsApp business groups. Israeli mover/cleaner/handyman owner groups, plus Russian-speaking and olim business groups. Owners are right there, and they trust peer channels more than cold calls.
- Referrals. Every activated company is asked for one peer ("who else like you should be on here?"). One happy mover knows three packers and a cleaner.
- Janglo / Yad2 / Google Business Profile listings. Scrape contact details of active service companies advertising to the olim/RU audience — they already self-select as our wedge.
- Adjacent partners. Realtors and property managers know every reliable mover; one realtor relationship can refer several companies.
The pitch (one sentence, then proof)
The pitch: "A free public company page + a built-in CRM + real customer leads — no risk, no contract, no commission, and nothing to pay. You only ever pay later if you choose to, and only after you've already gotten leads from us."
The pitch is deliberately almost too good to refuse, because the ask is tiny: keep your existing free listing, claim it, and answer the leads we send. There is no downside for the company, which is exactly the point — at the recruiting stage we are removing reasons to say no, not extracting money.
Full cold-call script (structure)
Keep calls under 3 minutes. Goal of the call is NOT to "sell" — it's to get a yes to a 2-minute free signup link sent by WhatsApp while you're still on the phone. Structure:
- Open + permission (10 sec): name, "HolyMove — moving & home services platform", "got 60 seconds?"
- Relevance hook (15 sec): "You're already listed in our directory" / "I saw you serve the Tel Aviv area."
- The wedge (15 sec): "We bring you customers who search in Russian and English too — the audience pro.co.il doesn't reach."
- The offer (20 sec): free page + CRM + leads, no contract, no charge.
- The micro-ask (10 sec): "Can I send you a link on WhatsApp right now? Takes two minutes, you claim your page, and leads start coming."
- Confirm + send: send the WhatsApp template immediately, confirm they got it.

- Day 0: call / first WhatsApp + send signup link.

- Day 3: value reminder ("we have customers searching your area right now").
- Day 7: last touch with a concrete proof point or a peer mention. Then stop.
- On signup: immediate activation help — complete profile, explain CRM, promise first lead.
- No more than 3 follow-ups. No pressure is a principle; pestering breaks trust in a small market.

4. Demand-Side — the In-Product Customer Flow
Demand is mostly harvested and nurtured, not cold-sold. The job is to get a person from "I need a mover" to a submitted quote, then let the product carry them to a booking.
The in-product flow
- Quote. Customer fills one form (from/to, rooms, services) in their language. An account is auto-created; a magic link lands in their email.
- Matched companies. The request routes to relevant, activated companies in that city/category.
- Offers. Companies reply with price + details. The customer gets an email per offer — no phone storm.
- Messaging. Accepting an offer opens in-app chat. All communication stays in one place, in the customer's language.
- Booked. Customer picks a company and the job is set. We capture the outcome to feed the upgrade case (Section 5).
Where demand comes from (zero budget)
- FB / WhatsApp / Telegram groups. When someone asks "who can recommend a mover?", reply helpfully and drop the quote link. Especially Russian-speaking, olim, and neighborhood groups where no competitor is present.
- Janglo, Yad2, Google Business Profile presence pointing back to the quote form.
- SEO + the "Gnome's Diary" content engine. Slow but free and compounding; city + language long-tail queries competitors ignore.
Keeping lead quality high
Lead quality is our credibility with companies, so it is protected deliberately:
- Require enough fields (city, rough size, timeframe, contact) so an offer can actually be made.
- Verify the email via magic link — a confirmed account filters out idle tyre-kickers.
- Route only to relevant category + region, so companies never get noise.
- Track which leads convert; quietly de-prioritize sources that produce junk.
- Because we don't charge per lead, the company is never angry about a weak lead — the financial sting that creates quality disputes simply doesn't exist.
Nurturing & reminders (customer side)
- No offers yet (24h): reassurance email — "companies are reviewing your request."
- Offer received: instant email with a one-click link back to compare and chat.
- Offer un-opened (48h): gentle reminder, magic-link re-entry.
- Booked: confirmation + a soft cross-sell ("need packing or cleaning too?") — feeds more leads back into supply.
- Post-job: review request — reviews power merit-based ranking and future trust.
5. Freemium → Paid Conversion Playbook
This is Motion 3. We never lead with it and never rush it. The upgrade is sold to companies that have already felt the value.
When to introduce the subscription (value-delivered triggers)
Trigger the upgrade conversation only when at least one is true for that specific account:
- Company has received 3+ real leads through HolyMove.
- Company has responded to leads / sent offers (they're engaged, not dormant).
- Company has won at least one job they can attribute to us (the strongest trigger).
- Company asks "how do I get more / get them first?" — they're pulling, so we let them.
How to pitch the upgrade
Upgrade frame: "You've already gotten [N] leads from HolyMove for free. For about the price of one coffee a day, premium gets you those leads first, higher placement, and analytics — so you win more of them. One extra job a month pays for the year. Want to try it?"
The math sells it: a single won move is ₪1,300–9,000+, while the plan is ₪49–149/month. We frame the subscription as buying more of something already working, never as unlocking something we took away.

Prices are launch GOALS for testing, not fixed. The free tier must stay genuinely useful — the upgrade is a value choice, never a paywall. Free accounts are never auto-charged; paid is strictly opt-in.
Conversion tactics
- Proof-first timing. Only pitch after a value trigger fires — never to a cold or dormant account.
- In-CRM nudges. Show "you got the lead 4 hours after Pro companies" to make priority tangible.
- Founder-led for the first cohort. Personally call the first ~20 candidates; learn the real objections before automating.
- Annual discount. ~2 months free on annual to lock in retention once value is proven.
- No-risk trial. First month of a paid tier free or money-back — removes the last hesitation.
Retention / anti-churn
- Show ROI monthly. A short "you got X leads / Y offers this month" recap keeps the value visible.
- Catch silence early. A paid account that stops logging in or stops winning jobs is a churn risk — reach out before the renewal, not after.
- Downgrade, don't lose. Offer a step down to free rather than full cancellation; keep them in the ecosystem.
- Win-back. Churned-to-free companies still get free leads, so the door stays open to re-upgrade when their pipeline tightens.
6. Pipeline & Tooling — HolyMove CRM + Admin
We eat our own dog food: HolyMove's own tools run the sales operation. No external CRM, no extra cost, and using the product daily surfaces its rough edges.
Use the built-in CRM (/crm)
- Each signed-up company lives in the company CRM — its profile, leads, offers and messages in one place.
- The founder watches the CRM to see which companies are activated vs dormant, and which are receiving leads — the two stages that gate the upgrade pitch.
- Lead → offer → booked outcomes are the raw data for the conversion playbook in Section 5.
Use admin (/manage)
- Master view of all companies and their pipeline stage (Prospect → Paid).
- Route and verify leads; spot lead-quality issues before companies notice them.
- Tag companies by stage, language, city and category to plan the week's outreach.
How to track (lightweight)
For a solo founder, the system must be near-zero overhead:
- One source of truth per side: /manage for the supply pipeline, /crm for what a given company sees.
- A simple stage tag on every company record (the six supply stages). Move the tag the moment reality changes.
- A daily 10-minute review: who signed up, who got a lead, who's a churn or upgrade candidate.
- A weekly numbers check against the Section 3 / Section 8 goals.
If a needed field doesn't exist in /crm or /manage yet (e.g. a stage tag or a "leads received" count), that's a product backlog item — building it helps both sales and the companies. Selling the product improves the product.
7. Scripts & Templates Library (RU / HE / EN)
Document body is English, but these are field-ready snippets — provided in the actual languages of the Israel audience. Copy, tweak the names, send.
7.1 Cold-call opener

8. Metrics — Activation, Conversion, Churn, CAC, LTV
All numbers below are GOALS and ASSUMPTIONS for a zero-budget solo launch — not current traction. They define what "working" looks like and get re-baselined after the first month of real data.

CAC — mostly time, not cash
With zero ad spend, the cost to acquire a company is essentially founder hours. If ~50 contacts/week yields ~10 signups, that's a few minutes of calling per signup plus activation help — call it ~30–45 minutes of founder time per activated company, and roughly ₪0 cash. The real constraint is the founder's hours, so the metric to protect is contacts-per-hour and signups-per-hour, not dollars.
LTV — framed as assumptions
LTV only exists once paid tiers open, so this is an explicitly hypothetical model:
Illustrative LTV: A Pro company at ~₪99/mo with <5% monthly churn stays ~20 months → ~₪2,000 gross LTV per paying company. Against a CAC of mostly time and ~₪0 cash, even a 10% free→paid conversion makes the unit economics comfortably positive. This is an assumption to validate, not a result.
The few numbers to watch weekly
9. 90-Day Execution Plan & Weekly Cadence
A realistic plan for one founder with zero budget. The whole 90 days is about supply density and first leads in the Tel Aviv area — paid conversion is a stretch goal at the very end, not the focus.
Days 1–30 — Supply sprint (Tel Aviv)
- Work the existing 307 IL directory list: call/WhatsApp Tel Aviv-area movers first, then packers/cleaners.
- Goal: 30–40 free signups, 20+ activated.
- Start daily demand harvesting in 5–8 RU/olim/neighborhood groups.
- Stand up the simple stage-tag tracking in /manage; review the CRM daily.
- Refine the scripts against real objections heard on calls.
Days 31–60 — Liquidity & first leads
- Push demand hard: every relevant group request gets a helpful reply + quote link.
- Goal: first 20–40 real customer quotes routed to activated companies.
- Ensure every activated company receives at least one lead — chase the gaps.
- Collect outcomes (offers sent, jobs won) to build the upgrade evidence base.
- Ask every happy company for one peer referral.
Days 61–90 — Prove value, soft-open paid
- Identify companies that hit a value trigger (3+ leads / a won job).
- Founder-led upgrade calls to the first ~10–20 candidates; first month free.
- Goal: first 3–10 paying companies (validation, not revenue target).

The one rule for the solo founder: protect the daily outreach block like a meeting with the most important client. Everything else — product, content, admin — fills the gaps around it. No outreach, no marketplace.
